Premium Cat Litter Brand: Petco and the Auto-Ship Math
Litter is the highest-substitution category in pet. Repeat Delivery enrollment in the first 60 days determined whether the brand survived Year One. Auto-ship conversion was the only metric that mattered.

Project Overview
Cat litter has the highest substitution rate of any pet category. Shoppers switch on price, on stockout, on weight-to-car-trunk economics, on packaging spillage. Year One retail placement is necessary but doesn't guarantee Year Two. The category lives on recurring purchase. At Petco, that means converting first-purchase shoppers to Repeat Delivery auto-ship inside the first 60-day window, before substitution risk peaks.
Execution
The launch program optimized for auto-ship conversion, not store count. Two formats negotiated for placement: a clumping standard and a natural-fiber alternative at a 22% premium price point. First-shipment incentive mechanics built into the Petco Repeat Delivery enrollment. The first auto-ship shipment carried a 30% subscriber price-cut to clear the trial-to-routine gap.
A 12-week veterinary clinic recommendation tour placed sampling kits at 320 vet partners across the Petco footprint, with vet endorsement as the credibility hook. The strategic insight: shoppers who hear cat-litter recommendations from their vet convert to auto-ship at roughly twice the rate of shoppers who just see shelf signage.
Project Results
76% Repeat Delivery auto-ship enrollment among trial purchasers across 1,500 Petco stores within 9 months across 2 formats. 320 vet partners placed sampling kits during the launch quarter. Auto-ship retention at 91% after 6 monthly shipments.
